Ask a production manager how many working methods there are in his factory, and he will say: one. Then ask three operators from three different shifts and you will get three different answers. How do you prevent significant differences in methodology and quality? <\/strong> <\/h4>\n\n\n\n

The fiction of a single process<\/strong><\/h2>\n\n\n\n

On paper, your process is crystal clear: one product specification, one recipe, one procedure. In practice, you are running three to five processes simultaneously, depending on which shift is on duty. And within each shift, another two or three variants exist, depending on who is working the line that day. <\/p>\n\n\n\n

That sounds like an exaggeration, but shadow the floor for a week and you will see it: during a handover, the night shift slightly reduces the dosage because line 2 was running erratically. The morning operator takes a look, walks to the installation, and increases it again. Because that is how it works for him. Simply two people with two different methods on the same process. <\/p>\n\n\n\n

Where do these differences come from?<\/strong><\/h2>\n\n\n\n

These differences in methodology stem from the fact that the actual knowledge regarding process control has never been documented. You have your SOPs, work instructions, and quality manuals that state what is right and what is wrong, but not when you should intervene, by how much, and why. <\/p>\n\n\n\n

That knowledge resides in people’s heads. In that of the night shift operator, who can hear by the sound that the ball mill is struggling. In that of the experienced veteran on the early shift, who knows that with this batch of raw materials, you must keep the viscosity one degree lower. In that of the late shift, who are the only ones who still remember why that 2019 procedure was originally established. Experienced people, with a wealth of tacit knowledge. <\/p>\n\n\n\n

The hidden costs of varying methods<\/strong><\/h2>\n\n\n\n

But what are the actual risks of having different working methods?<\/p>\n\n\n\n

It starts with your OEE<\/a>. You notice that the night shift structurally scores 4% lower than the day shift. The night shift learned one way of working from one expert, and that method works less effectively with this raw material or this type of order. <\/p>\n\n\n\n

But it also increases your rejection rate. Some organizations see a peak on Monday mornings because the weekend handover fails to land. One method stops, another begins, and production falls into that gap. <\/p>\n\n\n\n

Finally, your onboarding time is unnecessarily long. A new operator is trained by three different people across three different shifts. He receives three conflicting stories about the same machine. He chooses one, usually that of the friendliest colleague. And so the variance propagates to the next generation. <\/p>\n\n\n\n

Why a better work instruction does not solve it<\/strong><\/h2>\n\n\n\n

Many organizations tackle this problem with better work instructions. More detail, more images, a digital platform, a new SOP. But it does not work. <\/p>\n\n\n\n

A work instruction does not tell you when you are allowed to deviate, by how much, and based on which signal. That judgment is precisely the tacit knowledge stored in people’s heads. A checklist that does not know the raw material is deviating this morning cannot prescribe a correct decision either. It still implicitly refers back to the operator: judge for yourself. And then you are back to square one. <\/p>\n\n\n\n

How to actually solve it<\/strong><\/h2>\n\n\n\n

The key lies in capturing two things: the standard method for process control and the tacit knowledge of your best experts.<\/p>\n\n\n\n

The standard method for process control: what is good, what deviates, what is critical? Which 20 to 30 parameters define the essence of this process? Which interventions may the operator perform themselves, and which must they escalate? <\/p>\n\n\n\n

The tacit knowledge of your best experts: which signals do they look for, which parameters do they monitor, which cause-and-effect relationships do they know that are not found in any manual? How does an experienced operator recognize an impending deviation before the alarm goes off? <\/p>\n\n\n\n

The question you should ask yourself<\/strong><\/strong><\/h2>\n\n\n\n
